In this episode, we tackle the big question: how do you stop your business relying on you for absolutely everything? The simple answer is to shift from “doer” to CEO by getting clear on your version of success, knowing your numbers, building simple systems, changing your mindset, and getting the right support. Roxy and Katie share practical steps to define goals that fit your life, price for profit (not panic), create time-saving workflows, think like a leader, and plug into a community that keeps you accountable—so you can earn more, work less, and avoid burnout.
Episode highlights (show notes)
Why “if it only works when you do, it’s not a business—it’s burnout waiting to happen.”
The 5 big shifts from working in the business to actually running it:
Clarity first: define your version of success (profit, time, balance—not just “more”).
Know your numbers: monthly costs, break-even, real hourly rate; pricing often fixes what “more bookings” won’t.
Simple systems: templates, FAQs, a basic dashboard, or a CRM—repeatable steps that save hours without losing your personal touch.
Think like a CEO: stop asking “How do I do more?” and start asking “How can this be easier?”
Get support: community, accountability, and strategy beat going it alone (which is slow and painful).
A candid chat about growth myths: “more” isn’t always better—aim for more profit, more time, same (or fewer) weddings.
WeCon preview: hands-on business clinics, tools, and first access to The Profit Shift book.
What’s inside The Profit Shift: profit calculator, capacity planner, 5-step sales call script, client flow template, and a 90-day planner.

Roxy: Welcome to the WedPro Podcast—the podcast for wed pros, no matter their stage. We are your hosts, Katie and Roxy.
Katie: Let’s be honest: how many of you feel that if you took a week off—maybe even just a day—your business would fall apart? You finally get a day off, you’re halfway through your favourite latte, and before the foam has even settled you’re checking your DMs or your emails.
Roxy: Same. I fall into this all the time because I love what I do—sometimes it doesn’t feel like work.
Katie: Most wedding pros aren’t bad at what they do—in fact, you’re brilliant. You love your couples, you’re creative, you care. But your business has become a never-ending to-do list that you can’t escape from, and you feel like you can never take a day off.
Roxy: That’s exactly what we’re tackling today: how to build a business that doesn’t rely on you for absolutely everything. If your business only works when you do… I hate to say it, but it’s not a business—it’s burnout waiting to happen.
Katie: And there’s no shame in this. We’ve been there. You’re so busy “doing” that you don’t have time to pause and make it better. Today we want to help you shift out of that.
Roxy: If your business only works when you do, you’ve built yourself a career you can never take a day off from. Today we’ll flip that and show you how to build a business that works even when you don’t.
Katie: And later in the episode, we’ll tell you about something very exciting we’re launching at WeCon, the UK’s number one wedding industry growth event, happening on 26 November in Shrewsbury. There are only a few tickets left—buy-now-pay-later and split-pay options are available, so no excuses!
Roxy: WeCon is a full day to step away from the chaos, focus on your business, and get real-time support from people who get what it’s like to run a wedding business.
Katie: Terry Lewis will be there too—we love Terry! His recent podcast episode was so popular. If you haven’t listened yet, go find it. We’ll talk more about WeCon later, but first let’s dig into why so many of us get trapped in the cycle of doing everything ourselves.
Why your business can feel like a hamster wheel
Roxy: Most businesses don’t fail because the owner isn’t good at their job. They fail because the owner never gets past doing the job.
Katie: Exactly. You’re stuck in the doing—editing, designing, setting up, replying to emails, social media, chasing invoices, managing bookings, doing your accounts—and you’re trying to grow at the same time. It’s exhausting and it isn’t sustainable.
Roxy: You started your business because you love what you do, but somehow it turned into a job that owns you.
Katie: When I had my bridal shop, I thought growth meant more stock, more appointments, a bigger shop, more staff—more of everything. But all that did was make me busier. My profit didn’t grow, my workload did. We want to help you break that pattern.
Roxy: People think growth is “more”—more weddings, more enquiries, more followers. More isn’t always better. Often, more equals overwhelm. The key is to build a business that works for you, not one that drains you.
Katie: Today we’ll walk through five big shifts that take you from working in the business to actually running it.
Shift 1: Get clear on what you actually want
Roxy: Not the generic “I want more bookings.” What do you really want your business to look and feel like? Do you want to earn more without taking on more work? Build a small team so you’re not doing everything? Have weekends off with your kids and partner?
Katie: Success means different things to different people. When we work with clients inside WedPro CEO, this is where we start. If you don’t know the goal, you’ll keep spinning plates until they drop.
Roxy: I remember admitting I didn’t want more brides through the door; I wanted more balance—and actually more profit. I wanted a business that supported my life with two young children, not one that consumed every waking minute. That clarity changes everything.
Katie: If you get stuck making decisions, clarity helps. I’m very decisive and can take calculated risks because I know exactly where I want the business to go year on year. When you know that, you can filter every idea through the lens: does this move me closer to my version of success, or distract me?
Roxy: Ask: Does this bring me closer to that life, or pull me away? That’s being a CEO—stepping away from building the world’s busiest (and most underpaid) job, and into building a sustainable business.
Shift 2: Know your numbers
Katie: Don’t skip this! If you don’t know your monthly costs, break-even, or your real hourly rate after everything is factored in, you’re guessing—and guessing is stressful.
Roxy: We can’t tell you how many wedding pros say they “need more bookings” when actually they need better pricing and a grip on their figures. This is where we see the biggest transformation. When you understand your numbers, you stop panicking over every dip in enquiries because you know what’s required to hit your goals.
Katie: And yes, numbers can feel scary. But the more you look, the easier it gets, and the more you can take the emotion out of it.
Roxy: That’s why in The Profit Shift we’ve built tools like the Profit Calculator and Capacity Planner. Plug in your numbers and see what’s working and what’s not—so you can fix it. It’s about freedom, not spreadsheets for the sake of it.
Shift 3: Build systems that save you time
Katie: If your business relies on you for everything, it will never feel calm. Systems don’t have to be complicated tech—they’re repeatable, reliable ways to do things, so you’re not firefighting all day.
Roxy: Start small: create email templates, set up automated responses for FAQs, build a simple Google Sheet dashboard. There are AI helpers for building spreadsheets; you can also connect bank data to see one snapshot of the business. Or use a CRM to track clients from enquiry to delivery.
Katie: It’s not about removing the human touch. Systems actually help you deliver a better client experience because nothing gets missed and you’re consistent.
Roxy: At WeCon we’ll go deeper. We’re running hands-on business clinics so you can plan workflows, automations, and processes. We know systems and money are the bits people freak out about. We’ll be right there helping.
Katie: You’ll also get tools and templates—and a copy of The Profit Shift—worth more than your ticket price. WeCon isn’t just inspiration; it’s implementation. You’ll walk out with clarity, structure, and systems you can use the very next morning (or on the train home!).
Shift 4: Think like a CEO (not just a supplier)
Roxy: Here’s the hard truth: until you start thinking like a CEO, you’ll always be the doer—putting out fires, tied to your laptop.
Katie: Being a CEO doesn’t mean you’re an impersonal power-suit in a tower. It’s the opposite. It means you care enough to build something sustainable. The worst thing for your couples is you not being around in 12 months.
Roxy: Stop asking “How do I do more?” and start asking “How can I make this easier?” That’s the shift we teach in our programmes and in the book. The florists, photographers, and planners we see thrive delegate, automate, and set boundaries.
Katie: Success doesn’t equal burnout. Growth can mean fewer bookings and more money; the same bookings and more time; or the same bookings and more profit.
Roxy: When we teach at events, we ask people how many weddings they want per year. When someone says “82!” the red flags go up. Do you have a team of wedding ninjas and systems galore? Often, the answer is no. Growth shouldn’t be “more of everything”—it should be more time and profit.
Katie: You’ll get a free copy of The Profit Shift at WeCon. I wrote it to be no-fluff and action-heavy: every chapter has things to do so you can implement as you go.
Shift 5: Get support
Roxy: Doing it alone is slow and painful—we know! My first business hit six figures, but I made expensive mistakes and created more work for myself, making knee-jerk decisions without data.
Katie: In this business, we eventually hit a ceiling—£3k–£4k months—and couldn’t push through. We invested in support. It was a big commitment, but every investment paid off because we had skin in the game and we took action.
Roxy: Also: community and accountability. Most wed pros we speak to don’t have a supportive network of other pros. That’s why we built WedPro CEO and run WeCon—so you can stop pretending you’ve got it all together and get the help you need.
Katie: Being in rooms with people ahead of you raises your game. You get answers faster, avoid costly mistakes, and borrow belief while you build momentum. Not everyone around you in “real life” will get it—and that’s okay. Find the people who do.
Roxy: You don’t have to start with coaching if that’s not right for you now. You can start with a day like WeCon—sessions on pricing, sales, systems, marketing, forward planning—plus expert eyes on your business. It’s designed to help you build a business that does not rely on you for everything.
About The Profit Shift
Katie: We’ve talked about it for a few episodes now. I started writing in January; eight months of writing and six weeks of editing later, we’re so close. The Profit Shift is your roadmap to make more money, add structure, and get your life back—so you can earn more, work less, and actually love running your wedding business.
Roxy: Everyone in the room at WeCon gets the first copies for free. Inside you’ll find:
Profit Calculator – finally understand your real numbers
Capacity Planner – build packages that pay you properly
5-Step Sales Call Script – convert enquiries with confidence
Client Flow Template – save hours each week
90-Day Profit Shift Planner – lock it all in and make it stick
Katie: It isn’t theory. Every chapter gives you actions, and it builds step by step. You can come back to it time and again.
Your next steps
Roxy: If you’ve been nodding along, this is your sign. Things don’t change by accident; they change when you do something differently. Start small: look at your numbers; write down what you want your business to look like. Then come and spend a day with us at WeCon this November in Shrewsbury.
Katie: It’s the UK’s number one wedding growth event for a reason. You’ll learn, you’ll plan, and—most importantly—you’ll get support. We’re not hidden away; we’re with you all day, and the business clinics are back this year. You’ll leave with The Profit Shift before anyone else, plus tools worth more than the ticket price.
Roxy: There are only a few tickets left, with buy-now-pay-later and split-pay options. If you’ve been on the fence—this is your nudge. You don’t need a business that runs you into the ground. You can have one that gives you freedom: to pay bills without worry, treat your kids, book holidays, take actual time off—mentally and practically.
Katie: We’ll show you exactly how at WeCon.
Roxy: That’s it for today’s episode. Hopefully we’ll see you in the room on 26 November. Bye!
Both: Bye!
